Short answer: AI is not a tool to try. It is a change in who does the work. The businesses that jumped this year are not the ones using the most AI tools — they are the ones that put AI into their actual workflow.

The difference is not technical. The difference is between curiosity and execution.

Curiosity versus integration

Curiosity looks like this: you open a tool, ask a few questions, feel impressed, close it, and go back to work the way you always did. Nothing in your business changed.

Integration looks like this: a job that used to take three hours a day now happens without you sitting in front of it. Every day. Consistently.

The first makes you feel like you are moving forward. The second actually moves your business.

Five layers, and which one to start with

I would integrate in this order — not because the others do not matter, but because the payback differs:

  1. Marketing — topic research, writing, content for each platform, advertising. This layer has the fastest payback and is the easiest to measure.
  2. Sales — prospect follow-up, proposal preparation, scheduling, answers to common questions.
  3. Operations — orders, scheduling, inventory, daily reporting.
  4. Human resources — hiring, basic training, performance reviews.
  5. Finance — collections, cost tracking, report preparation.

The usual mistake: owners start at layer 5 because it sounds the most valuable. But the finance layer needs clean data, and most SMEs do not have clean data. Start with marketing, because you can see results in the first week.

What I actually do

I am not going to talk about AI in theory. This is what runs in my business:

  • My articles are written, structured and translated — content that used to take days now finishes in a day.
  • My LinkedIn writing is handled by a system that already understands my voice and my experience.
  • Market research and issue monitoring run every morning before I wake up.
  • I am building a layer that holds my experience, the way I think and the way I make decisions — so the work can run without me giving instructions each time.

None of it is magic. It is a process built in stages, and it runs today. I did not become a technologist to build it. I know my business process, and I moved the process across.

The results

Clients I work with finished this year somewhere between RM20 million and nearly RM70 million — among them NOIR, Eskyavie, Bartech, Inai Republic, Dr Samhan Him Wellness and Najib Assadok.

The number is not the point. The point is how long it took them. Many are not 20-year businesses. Some jumped within two to three years.

The part I have to be honest about

AI does not fix a broken business model.

If your margin is leaking, AI only makes the leak happen faster and at greater scale. If your process is unclear, AI will reproduce your confusion more efficiently.

That is why AI integration starts with something boring: you have to know your own process first. If you cannot describe the steps, no system can run them for you.

Four mistakes I see

  1. Buying tools without a process. The result is a new subscription that changes nothing.
  2. Letting a system speak without your voice. Content generated without your real experience sounds hollow — and customers notice.
  3. Not measuring. If you do not know how many hours it saves and how much revenue it brings, you cannot know whether it works.
  4. Not training the team. A system only you understand dies the moment you get busy.

What to do this week

  1. Pick one recurring task you do every week that takes the most time.
  2. Write down its steps — one, two, three. If you cannot, that is the first problem to solve.
  3. Then put AI on that task. One task. Not five.
  4. Measure two things for a month: hours saved, and additional revenue generated.

FAQ

What is the difference between an AI chatbot and AI integration? A chatbot is a tool you open and close. Integration is when the work happens without you sitting in front of it.

I am not technical. Can I do this? Neither am I. What you need is to know your business process and be willing to describe it clearly.

Do I have to replace all my systems? No. Start with one recurring task. Add only after the first one proves itself.

Will AI replace my staff? It replaces work, not people. What changes is that your staff can handle more at a higher level — if you train them.

How long before I see results? For marketing and content, the first week. For operations and finance, usually two to three months, because the data has to be cleaned up first.

What happens if I am slow? Your competitor is not. In every previous transition — Facebook, Instagram, marketplaces, TikTok — the slow businesses did not disappear on day one. They disappeared slowly, and only realised when the customers had already moved.

AI is not about technology. It is about whether you are willing to move work you already know how to do into a system, so your business no longer depends entirely on your presence.
